Role
As Project Manager, I had the responsibility to design, execute, and supervised the construction of 300 m2 fully-equipped licensed clinic and ensure proper start-up and seamless operation between the equipment, personne,l and medical protocols. During this process, I had to control the project budget and project execution to meet deadlines and opening dates. I also built a business plan, defining the economics of the project; CAPEX, OPEX, COGS, sales price, and personnel required, I participated in the development of medical protocols and operational guidelines as well as the implementation of ERP and invoicing systems.
Apart from managing the daily operations, I was in charge to develop a franchise scheme as an expansion strategy aiming to penetrate new markets and solidify the brand in LATAM. to do so we standardized medical and operational protocols, simplifying patients' guidelines and services. The franchise Project was ready to launch, but the owners decide to slow things up and find the right moment to go wide.
Challenges
The biggest challenge we have during this project was the standardization process, we took a successful personal medical practice from Dra. Marisol Duque and transform it into a bigger scale operation, which requires the standardization of medical protocols, patients guidelines, and the entire operation. The tailored and familiar way Dra. Duque treats every patient sometimes define success or unsuccessful treatments. This essence was difficult to extract as years of experience sometimes make things look easy and effortless, however, when you need to standardized a process into a bigger scale operation you might need extra eyes to identify the added value and essence of how things are performed. This level of complexity makes things harder when we try to build a franchise scheme as we thought the "know-how" was difficult to replicate.
Outcomes
We have created a successful business that enhances the quality of lives of 1,300 patients per month, generates average revenue of 100K USD per month, and holds the ability to replicate its practices under a franchise scheme and multiply revenues exponentially thanks to the incredible brand and media recognition, together with the massive exposure available throughout the well-known celebrities.
